PLG vs sales-led: where live demos fit
Product-led and sales-led motions use demos very differently. Here is how each works, why most teams are now hybrid, and how a live demo serves both.

PLG versus sales-led gets argued like a religious war, but for most teams it is not either-or anymore. The useful question is not which motion you are, it is where a demo earns its place in each.
The two motions
In product-led growth, the product is the front door: people sign up, try it, and convert on their own. In sales-led, a rep owns the relationship and the deal moves through conversations, with the demo as the pivotal one. One leans on self-serve, the other on high-touch.
Where demos fit in PLG
PLG teams sometimes think they do not need demos because the product is the demo. But a blank trial account is where a lot of PLG signups die, never reaching value. A guided demo before or alongside the trial gets users to the aha moment faster, which is the whole game in product-led.
Where demos fit in sales-led
In sales-led, the demo is often the moment the deal is won or lost. The risk is the bottleneck: reps can only run so many, and the wait to get one cools buyers off. Automating the first demo lets the sales-led motion scale its most important moment without scaling headcount.
Most teams are hybrid now
The clean line between the two has blurred. Buyers want to self-serve the early research, Gartner found 67% prefer a rep-free experience, and then bring in a person when it counts. So most teams run a hybrid: self-serve at the top, sales-assist lower down. The demo has to work in both halves.

How to choose your demo strategy
If you are mostly product-led, use the demo to drive activation: guide new and trial users to value fast. If you are mostly sales-led, use it to remove the demo bottleneck: let buyers see the product instantly and hand the hot ones to reps.
